20 Keys is a powerful diagnostic, action planning and results tracking
tool for intact work groups. The processes are adapted from Iwao Kobayashi’s
breakthrough book 20 Keys to Workplace Improvement, and applied
within nearly every project deployed by Kaufman Global.

We frequently modify / combine or create custom sets of 20 Keys during
our work with client-partners to ensure alignment and integration with
organizational terminology and existing business or production systems.
Key Elements
For each of the 20 elements, there are five levels of performance that
are described in simple terms. Therefore, there are 100 points possible.
Achieving a score of 100 points is nearly impossible, but is a worthy
goal for the most exceptional organizations. 80 points is world class.
Once familiar with the 20 Keys, you can respond with great accuracy to
the essential question, "How do you describe world-class?"
Benefits
This tool helps work groups measure their current level of performance
and map a self-directed route to higher levels (each level is described
with specific attributes). For leaders the tool is particularly useful
because it facilitates the description of firm performance expectations
and provides everyone with the same set of measurements ("get 10 points
in the next 6 months"). Work groups retain tremendous flexibility in setting
priorities and creating work plans that continuously improve their
processes, which ultimatley feeds the macro process improvements that occur at a site or location.
In Practice
We apply the 20 Keys in a diverse group of situations and challenges. For some situations, we apply the 20 Keys as a
stand-alone, consolidated project. For others, the 20 Keys is an important tool integrated within a more comprehensive
project.
